The retrofit isn't an upgrade for its own sake — it's the integration prerequisite that lets the AI layer actually drive the line. Done badly, the retrofit becomes a multi-month production-disruption project. Done well, each cabinet swap is a measured 6-week engagement with a parallel-run period and a documented rollback.

How I solve it

Five phases per cabinet.

A fifth "handover" phase always follows: runbook, monitoring setup, on-call coverage during the initial weeks of production operation.
